From Mr. Zhou's lecture, I not only learned three methodologies of practice, but also made clear the 16 thinking mode of managers.
Among them, the methodology of teacher Zhou's practice has three keys. First, use your head before you do it. Listen, ask, think, talk and do more. Second, the process precedes the division of labor, and the smallest management unit is a line. Pay attention to the role of key nodes; The third is to make decisions with ternary thinking. We should choose one of the three at both ends, explore the third outside the two ends, and conversely demand the third.
There are 16 kinds of thinking modes of managers, which are achievement thinking, integration thinking, construction thinking, simplified thinking, light thinking, node thinking, risk thinking, authorization thinking, flexible thinking, gray thinking, ternary thinking, moderate thinking, competitive thinking, boundary thinking, breakthrough thinking and eternal thinking. In the future, we need to adhere to the 16 thinking mode and practice three methodologies to solidify the learned knowledge into behavior patterns.
Judging from the resumption, there are mainly four aspects of experience in the specific practice process.
Information is power.
In the case that everyone didn't understand the market rules, the two successes on the first day were related to information: First, we decided to buy government drawings immediately, and our group was the first to buy them, and then we sold them. We spent 200 thousand on the drawings and sold 225 thousand. Besides saving time, ensuring accuracy and establishing government relations, the advantages of this method are that by saving design time, we have more time to arrange production and trial production and optimize the process. In the afternoon, our group completed 10 products in more than 4 minutes. Although a part of production capacity was wasted, compared with other groups, our understanding of production capacity and process was the highest, and we mastered the last two days.
Second, through frequent communication with the government, we can grasp the information as soon as possible, including understanding the previous production capacity, how to optimize the process, and transform the previous experience into practical ability as soon as possible.
Stick to the correct strategy
First, in the face of rapid changes, our group first recognized the strength of the primary market and initiated a strategic transformation from production-oriented to investment-oriented. The next day, our group took the lead in forming a big alliance, oppressing the other three groups and being forced to deal with it, forming a school alliance and forming an advantage.
Second, the alliance should consider the interests of its allies and ensure relative fairness and mutual benefit. Compared with the interests of small leagues, the alliance conditions of big leagues are designed according to the principle of intelligent pig game, which is relatively fair and even makes our group suffer, laying the foundation for the formation of six major leagues on the third day.
Third, in the case of ambiguous friends and businessmen, choose the second plan immediately, buy consulting information yourself and change allies. Assist allies when problems arise, unify supply standards and investment targets, and avoid mistakes.
Adhere to goal orientation
In the past three days, the goal of our group was the first, so all the strategies were centered around this goal. The purpose of forming an alliance and sharing profits equally is to take advantage of the advantages of the previous two days to ensure the first place. But later, because the alliance agreement was not good for our team, we also discussed other ideas. For example, on the positive side, there are big leagues and small leagues, and subsidiaries play the secondary market. The opposite approach is to consider, if not the first one, smashing the whole plate directly and making it into a poison pill; It also includes lobbying the government to stop the alliance at the last minute. No matter how it changes, it is for the first goal.
In fact, the alliance of six families on the third day was also the result of the combination of pre-judgment and post-camouflage. Through the preliminary analysis, it is predicted that Desheng and Taishan do not have much ambition, bind these two companies, and then say that they are big families (because they were cheated by Guangsha the next day), and at least ensure that 4 wins and 3 wins are big families. Later, on the spur of the moment, I found that Guangsha changed its strategy after the general manager and immediately took the opportunity to pull in.
Realize three controls
These three kinds of control are internal control, ally control and opponent control. In fact, it is also a problem found in the process, and it should be adjusted in time. First, constantly strengthen internal control. On the first day, we paid insufficient attention to quality. Although people were arranged for quality inspection, the implementation was not in place and three wastes appeared. There is a problem with the internal information transmission, because the tactics have been changing and the corresponding cooperation between internal departments is not in place.
The second is to synchronize alliance management and control. By leading various strategies after the establishment of the alliance, including product design, investment strategy and benefit distribution, the advantages in the alliance are guaranteed; Manage and help the design, production, quality, logistics and other aspects of the alliance to prevent them from dragging their feet, and then set up various groups to communicate separately.
The third is to control competitors. By manipulating information dissemination, spreading false information, interfering with opponents' decision-making and dissolving opponents' alliances; By constantly changing the rhythm of true cooperation and false cooperation, opponents are forced to make decisions at unfavorable time points, which reduces the accuracy of decision-making.
In short, the three-day competition is a process of turning advantages into victories, giving full play to advantages and making up for disadvantages, and it is also a process of ideological emancipation and continuous innovation. This process is a consideration of attitude, a test of thinking and a test of ability. To turn advantage into victory, we must have a broad vision and a high orientation, and we must adhere to the correct methodology and way of thinking. Only in this way can we achieve great things, and we can achieve great things.
