In the process of project management, the start-up stage is the process of starting a new project. The following is the flow chart of the project management process I compiled, hoping to help you.
Project management flow chart:
I. Project initiation
(1) Project preparation: driven by application requirements, accurately describe the project objectives and deliverables through investigation and demand analysis.
(2) Project application: form a project application (or project feasibility study report: Is project construction necessary? How long will this project take to complete? How much manpower and material resources are needed? How much money is needed? Can you raise enough money? Is the project financially profitable? Is the project economically reasonable? )
(3) Project approval: based on business needs, predetermined objectives, feasibility, financial strength, benefit analysis and other factors.
Second, the project plan
(1) plan list
Determine the name of the project, contact the person in charge of the project, and make a plan list: quality, progress, cost, safety, communication and coordination, and document management. In the process of project management, project planning involves nine fields of project management knowledge. During the planning process, you can see the output files of the following stages. After the plan is made, the implementation stage of the project will be controlled strictly according to the plan. All future changes are caused by differences from the plan. In other words, the change control of the project will be generated by referring to the documents in the planning stage.
(ii) System development progress
1. Completion date and delivery results of each stage.
2. List the interrelationships between projects.
3. Put forward the conditions needed to ensure the progress of the project.
(3) Project design
1. Project cost composition.
2. Put forward the overall budget of the funds needed for the project.
3. Point out the scalability of the budget and estimate it according to the annual and monthly budgets.
4. Describe some specific technologies, methods and filing requirements mainly adopted in this project.
5. Point out the standards and technical specifications that this project must follow.
Three. Project implementation and control
(1) Implemented as planned. In the implementation stage, the project manager divides the project into different subprojects according to the technical category or the functions realized by each part, and sends the task book to the members participating in the project. The task book includes the work content, project schedule, project quality standards, project scope and other project-related contents, as well as the contact information and address of the main person in charge of the project user.
(2) System construction: infrastructure (hardware), in which servers, routers, disk arrays and other devices form a network; Software construction: install and debug the required software and classify the servers.
Fourth, the project acceptance
(1) Organize preliminary acceptance and review: conduct functional tests on all software and hardware, record test results, correct errors and perform regression tests, and prepare a formal system test report according to the whole process after testing. Submit the project pre-consolidation form of the financial department, and the audit department will conduct the project settlement audit.
(II) Debugging and training: During the debugging and maintenance stage of the system, the contractor will carry out debugging and maintenance of the system. The contractor shall formulate a detailed trial operation plan, conduct on-site tracking, modify the problems found in the environmental operation project, deal with the problems left over from the initial inspection, train users and formulate a detailed maintenance plan. The commissioning report shall be submitted by the maintenance department.
(three) to organize the completion acceptance and review:
1. Basis for completion acceptance: project application, technical proposal, design documents, construction drawings and specifications approved by superiors, technical specifications of equipment, tender documents and engineering contracts, records of joint review of drawings, approval of design changes, current construction technical acceptance specifications and technical specifications, cooperation agreements, relevant quality assurance documents and technical data provided by the construction unit. The scale, process flow, process pipeline and production equipment of the project must be consistent with the contents stipulated in the above documents and contracts.
2. Scope of completion acceptance: All construction projects or individual projects included in the fixed assets plan are completed in accordance with the contents specified in the approved design documents (preliminary design and construction drawing design) and the requirements of construction drawings, and have the conditions for production and use. Regardless of the nature of new construction, renovation, expansion and relocation, the construction unit must promptly organize acceptance and handle the handover procedures for the delivery and use of fixed assets.
3. Completion acceptance conditions: the production project and auxiliary office equipment have been built as designed, which can meet the needs of production and office.
4. The completion acceptance steps:
(1) The project manager introduces the construction and completion of the project, and presents the completion data (memorandum, completion drawing, original data and records).
(2) The production and use departments shall issue acceptance opinions.
(3) The supervision engineer informs the main contents of the project supervision and puts forward opinions on the completion acceptance.
(4) Apply for the completion acceptance visa: the completion acceptance visa must be signed by three parties, and the project will be put into use after passing the acceptance.
5. The financial department shall handle the final accounts.
Verb (abbreviation of verb) project maintenance
After the closing stage of the project is over, the project will enter the follow-up maintenance period, which is also a stage to make the project benefit. Analysis of the project, whether the project is carried out as planned, whether it meets the established requirements of the product, whether the development process conforms to the specifications, whether it is under cost control, whether it is delivered on schedule, whether it is postponed as planned, and whether customers are satisfied with its use. The follow-up maintenance cycle is long and will last until the end of this information technology (IT) project.
