Seven-layer information system of CIO

No matter what you do, thinking is the question and doing is the answer. As the person in charge of enterprise informatization, we should go out and see how others do it and learn from each other's strengths. The author has more than 15 years of information work experience, and has successively won honors such as China Intelligent Manufacturing Hundred Experts Committee, Foshan Industrial Internet Special Expert Committee, E-works Special Training Expert, 20 18 China Excellent CIO of Light Industry, 20 18 National Top 100 CIO, and 20 18 China Excellent CIO of Manufacturing Industry. He said: "From manufacturing to distribution channels, to terminal stores, and finally to overseas observation and study. I often feel anxious because the world is changing and the industry is changing. How can we keep ourselves and the company from falling behind and keep up with the development of the times and the industry? " This is a question that Dong Hui has been considering.

After years of practice, the author summed up a set of "CIO seven-layer system", which is based on the pain point of CIO and enterprise informatization and effectively helps enterprises and CIOs integrate IT theoretical knowledge and practical experience.

The author believes that people should have faith, enterprises should have mission and vision, and the same is true for promoting informatization.

Therefore, the first layer of CIO's seven-layer system is the information future, that is, the "ABCI" era. A is artificial intelligence, B is big data, C is cloud, and I is Internet of Things, which is the future planned based on informationization. In addition, Dong Hui also believes that the future of informatization includes new retail based on market and marketing, intelligent manufacturing based on production, and national policies (Belt and Road, industrial Internet, Made in China 2025, 5G, and side supply). ), which enterprises or CIOs should consider when promoting informatization.

The second layer is the top-level design of informatization. In other words, the design of information-based business blueprint needs to get through the links among system layers such as consumer information, data boundary, supply chain collaboration and financial refinement granularity, and effectively help enterprises or CIOs plan top-level design from the perspectives of management, strategic development and system development from multiple dimensions such as decision-making, management and operation, so as to help enterprises see higher and further.

The author thinks that the information future and top-level design represent the vision and mission of the enterprise, which is "retreat", so how to land? Enterprises should have a supporting system, that is, the six systems of the third level of informatization: project system, business system, digital system, service system, audit system and it governance system. He said: "The six systems at the third level correspond to the common projects, businesses, figures, services, auditing and governance in the company. The so-called management is to manage first and then manage. Both discrete industries and process industries have their own problems, and they all have their own problems. Therefore, standardizing, systematizing and systematizing IT through IT means can quickly and effectively help enterprises to put their ideas and visions on the ground and better support the first and second floors. "

When the enterprise's future, top-level design and six systems are established, the next step is the truly "pragmatic" stage, which is the fourth layer: information application system. It mainly helps enterprises to solve problems such as system brand, version, online time, business process, system module, user generation, peripheral system integration, etc. It can optimize the three levels of high, medium and light, promote the continuous improvement of information systems, and maximize the value of information systems.

The fifth layer is the implementation of informatization. For example, how to help companies quickly incubate new people? The quickest way is to give them a set of methods, a tool, make an overall plan according to the current situation, direction, action and result of the information system, implement it step by step, and finally get the result, and explain everything with figures. SWOT, PDCA and other models are interspersed to help improve.

The sixth layer is information training and promotion. As the person in charge of enterprise informatization, we should take the initiative to share the latest information of the industry for the users of the company's high, medium and information systems, and make POP posters for publicity. We can also cooperate with HR department to carry out IT-related subdivision training, so as to promote all departments to understand and recognize the value and function of information systems, and make business departments realize that information systems are not the work of IT departments, but the work of everyone and companies.

The seventh layer is information culture. The person in charge of informatization shoulders the role of innovation disseminator. Creating a good working environment for informatization, helping the leaders, cadres and employees of enterprises overcome the pain of transformation and quickly realize the knowledge of * * *, which has played a subtle and important role.

Second, the five dimensions of informatization practice

In the first dimension, we deployed our own digital virtual simulation platform (digital twins). Including PLM, PDM, 3D software and so on. Dong Hui introduced that there is a kind of simulation called virtual reality, which can improve the product life cycle. He said: "Good quality is definitely not detected, but designed."

In the second dimension, a modular, flexible and customized production line was built, which enabled the company to realize the dimension from original assembly to pre-assembly, as well as self-made core components based on existing information systems such as MES.

The third dimension is online adaptive testing equipment, which realizes automatic testing of equipment, water, electricity, symbols and grade performance.

The fourth dimension is the three-dimensional warehouse, which can intuitively see the equipment, materials, finished products, system operation and other links. The company has successfully deployed a warehouse management (WMS) system.

The fifth dimension is established on the basis of the smooth implementation of the first four dimensions. Only by successfully completing the first four dimensions can enterprises gradually move towards intelligence and implement industrial Internet. So the last dimension is the industry-based industrial Internet and cloud platform.

Enterprises in the implementation of five dimensions, but also to do three integration:

1) Horizontal integration refers to the interconnection between machines, between machines and systems, and between machines and materials;

2) Vertical integration refers to the interconnection between people and machines, systems and systems, and materials and systems;

3) End-to-end integration, the interconnection between people and systems, factories and factories, and the outside. For example, the adaptive detection equipment in three dimensions can automatically detect the changes of the original manual adjustment mode of enterprises, improve the measurement accuracy and realize the intelligent matching mode. According to Dong Hui, after machinery replaced the original labor and equipment, the number of inspection personnel decreased by 38%, and the dependence on "cousin" was cancelled, realizing the automatic docking and timely warning of the system.

"After a series of intelligent measures, the enterprise shortened the production lead time from 72 seconds to 45 seconds, improved the efficiency by at least 1.5 times, and saved five labor costs." According to the requirements of the Ministry of Industry and Information Technology, there are five dimensions when implementing intelligent manufacturing: improving production efficiency, reducing operating costs, shortening product life cycle, shortening product upgrade cycle, reducing adverse benefits of products and reducing unit environmental energy consumption. After completing these five dimensions, enterprises can reduce costs and increase efficiency. Talking about this, the author listed several data: the production benefit increased by 32.53%, the operating cost decreased by 24.78%, the product life cycle was shortened, the product iteration cycle was shortened from 3 16 days to 167 days, and the product defect rate was reduced from 1.32 to 0.54. Three digital transformations

In digital transformation, CIO needs to change from five aspects: thinking and mentality.

Digital transformation and intelligent manufacturing are the strategic planning of enterprises, and CIO is the helm of transformation and plays a very key role. Dong Hui believes that the CIO of an enterprise now needs to change from five aspects: thinking and mentality, namely, connection, connection, foresight, insight and coming of the future.

1) connection: IT means that the CIO should effectively connect IT technology with the future development strategy of the enterprise;

2) Connection: it means communicating in a language that can be understood by business departments and customers, and converting professional information terms into a language that can be understood by business departments;

3) foresight: it means that the CIO must participate in the business. Only by participating in it can he foresee the pain points and needs from the market and the front line, and help enterprises identify which are real pain points and which are false needs;

4) In terms of insight, CIO should be good at selling and know how to turn IT, a logistics service and cost center, into a profit center. How to turn technology into works and products into commodities, and effectively push the IT battlefield to business departments 1000m, marketing departments 2,000m and consumers 3,000m m..
