From July 20xx to February 20xx, 12, in the civil engineering project management of joint inspection facilities such as joint inspection building and bayonet in Qinzhou Bonded Port Area, which was undertaken by Guangxi Qinzhou Bonded Port Area Investment and Development Co., Ltd., I meticulously managed the technology, strictly controlled the project quality, strictly demanded myself in my work, was serious and responsible, and constantly improved my technical management level and my own quality; Before the project construction, carefully study the contract, be familiar with the drawings, and control the whole quality process in strict accordance with the design drawings and construction specifications during the project construction.
1. At work, whether you are professional or non-professional, you should learn from your colleagues, ask questions you don't understand, constantly enrich yourself and strive to improve your work and business level. 1, strengthen the management of the early stage of the project and the project site.
There is a lot of preliminary work for construction projects, which is very important. Before the project started, I successfully completed the project planning permit and construction permit as required, which laid the foundation for the timely start of the project.
After the project started, the project site management became the focus of management. In order to carry out the work better, I insisted on going deep into the site, carefully consulting relevant technical data, being familiar with the construction drawings, analyzing the key points and difficulties of the project, and making full preparations and objective predictions for the implementation of the project. In the process of project management, the management methods of "three controls (time limit control, quality control and cost control), two controls (contract and data management) and one coordination (coordination among contractors)" were strictly implemented, and effective management measures were formulated, which overcame difficulties such as typhoons and rainstorms in August and September, insufficient investment by construction units and poor supervision, and successfully completed the established project work.
2. Formulate and improve the on-site project management system.
In order to complete the project management according to the target, I require all participating units of the project to formulate the project schedule, formulate management rules and regulations, improve preventive measures, clarify post responsibilities, and improve the regular meeting assessment mechanism to provide guarantee for project management. In the process of management, weekly meeting, monthly meeting and project assessment mechanism are implemented. Each participating project team will hold a monthly meeting at the end of each month, mainly to summarize the completion of last month's work objectives and jointly formulate next month's work objectives. In order to ensure the realization of monthly work objectives, the monthly work plan is decomposed into weekly work plans, and the completion of project objectives is tracked and monitored in the form of weekly meetings.
Through these management systems, it is found in the process of implementation that there is always a gap between the planned objectives and the overall realization, mainly for several reasons. First, individual control nodes are not considerate when making plans or adjusting plans, and are not sensitive and forward-looking enough for possible problems in plan operation; Second, the impact of objective factors such as rainstorm season and bad weather environment, especially the typhoon in September; Third, unfavorable factors such as more designs increase the difficulty of plan implementation; Fourth, the construction unit is poorly organized, the labor force is insufficient, the discipline is slack, the on-site management is not in place, and the plan is not implemented; Fifth, the materials and equipment entering the site are affected by many factors, such as testing time and site protection. Faced with the existing problems and reasons, I organized the participating units to have a special discussion on each problem. Through the discussion at the meeting, the problems existing in the plan were comprehensively sorted out, and the corresponding adjustment methods and ideas were put forward to ensure the smooth progress of the project.
3. Pay attention to the role of contract in project management.
The construction project contract plays a very important role in the concrete implementation of the project, which comprehensively stipulates the rights, obligations and responsibilities of all parties involved in the survey, design, construction and supervision of the project. In the concrete implementation process of engineering construction, I carefully studied the contract, strictly abided by the contract, and well implemented the system of quality responsibility, demarcation, procurement of materials and equipment, drawing design, and recognition and approval of process use stipulated in the contract. By studying the problems related to the contract execution raised by all parties, the solutions to the problems related to the project progress are put forward in time and implemented by the supervision engineer. When necessary, adjust the construction means, construction resources, construction organization and contract period.
4, strengthen the basic management, the safety work as the top priority.
In the whole project management process, I strengthen management from the system and implement the work, especially the safety work, which is a key point of my work. Fully realize that the responsibility of safety work is more important than Mount Tai, always put safety work in the first place, emphasize the implementation of the policy of "safety first, prevention first", and improve the safety awareness of personnel of all participating units.
In the safe and civilized construction management of this project, I mainly carry out it from several aspects. 1. I make scientific planning and arrangement with the construction unit, rationally allocate and use the on-site construction site to ensure a harmonious environment, and require the construction unit to carry out construction in accordance with safe, civilized and standardized construction sites; The second is to urge the supervision engineer to do a good job in safety control, focus on preventing dangerous sources, strengthen inspection and rectification, and ensure the safe implementation of the project construction; The third is to urge the supervision engineer and the construction unit to make the construction site and temporary land area orderly, civilized and safe, the environment is protected, the traffic is smooth, the fire-fighting facilities are complete, and the site capacity and environmental sanitation meet the requirements; The fourth is to coordinate the relationship between the site construction unit, the supervision unit and the surrounding units to create a good internal and external environment for the project construction.
Through a series of measures, the safety management of the project was ensured, which laid a solid foundation for the timely completion of the project. So far, there has been no safety accident in this project.
5, strict quality management, the implementation of QC management methods.
Fully implement the quality management policy, focus on controlling sub-projects and implement QC management. Responsible for the project of wine trading center in Qinzhou Bonded Port Area, Guangxi, organized and set up a QC team to ensure the quality of thermal insulation outside the warehouse, and served as the deputy head of the QC team. Through the implementation of technical measures, the external insulation construction quality of the whole warehouse has achieved good results. This achievement also won the third prize of Guangxi Engineering Construction 20xx Excellent QC Group.
Third, strengthen learning, be good at summing up and constantly improve the level of business management.

Quality control is the focus of project management, especially the prevention and control of common quality defects should be strictly controlled. First, I actively cooperate with the preliminary work of the project design and actively put forward reasonable suggestions; Second, do a good job of internal drawing review and the blue prints.the design, and find and solve problems in design in time; Third, do a good job in the preparation of the project management plan. According to the project situation, prepare the project management plan, management objectives and control priorities before the project starts; Fourth, carefully review the construction organization design of the construction unit and the supervision plan and implementation details of the supervision unit to ensure the pertinence of the construction plan and supervision plan; Fifth, do a good job in positioning and line inspection management; Sixth, establish a system of acceptance of materials entering the site, and resolutely prohibit the use of unqualified materials; Seventh, implement the model system of partial projects, and each partial project must pass the model acceptance organized by the supervision unit, the construction unit and the construction unit before it can be fully launched; Eighth, do a good job in the acceptance control of sub-projects during project construction. I carefully organized the preparation of the schedule control plan before the project started, and asked the construction unit to submit the schedule control plan not later than the company's schedule control plan; In the process of construction, the plan is divided into monthly plan and weekly plan, and the implementation of the construction unit is strictly supervised. During the implementation of the plan, it is necessary to improve foresight, predict the factors affecting the project progress in time, and propose solutions in time. When the construction progress lags behind the project plan, the construction unit is required to specify a catch-up plan to ensure the realization of the schedule control plan.
3, do a good job in safety and civilized construction management, and comprehensively improve the level of civilized construction.
Safe and civilized construction is the embodiment of project management level, and I require that all started projects must meet the standards of safe and civilized construction sites. Before the project starts, the construction unit is required to report the special plan for safe and civilized construction, and organize a construction site inspection every half month. If the project does not meet the requirements, the construction unit must rectify it. Organize a safety and civilized construction inspection once a month, and punish those who do not meet the requirements in strict accordance with the contract.
4. Strictly control the cost to make the project cost controllable.
For cost control, I will actively participate in the project budget preparation stage, and strive for the accuracy of the project budget according to the project characteristics and project positioning combined with the previous project cost; After the project starts, we should fully study and understand the terms of the contract, be familiar with the contract and strictly abide by it; During the construction process, carry out site visa and design changes in strict accordance with the company system, and regularly review the site visa and design changes; At the same time, when the site visa and design changes occur, the engineering administrator shall be notified to arrive at the site in time; At the time of completion acceptance, the settlement personnel shall be organized to participate and the quantities shall be carefully checked.
5. Seriously implement the contract management system.
In each contract approval process of project management, the engineering department should carefully review the technical requirements and fully consider the quality standards and time limit for a project; After the contract is signed, the contract shall be disclosed to the management personnel of the engineering department, so that the project management personnel can fully understand the contents of the contract; In the process of contract execution, supplier evaluation should be organized in time to grasp the performance of the contract in time and avoid contract claims.

For the information communication with all contractors, it is necessary to establish a written form, and the information exchange of major events in the middle should be registered in detail, and ledgers and documents should be established to prepare for the performance evaluation of the contract and avoid contract disputes. In the process of project construction, the data should be synchronized with the engineering entity, and the construction data and supervision data should be checked regularly every week.
Four, there are shortcomings, dare to improve, and promote the all-round development of management level.
1, the communication mechanism is not perfect and resources are not fully utilized.
In the process of work, due to the single and incomplete major, I can't take the initiative to ask other colleagues for advice, which leads to reduced work efficiency or even mistakes, and I can't make full use of superior resources. In the process of work, especially in the construction stage of project construction, because the work plan is not detailed enough, the purpose of work is not clear enough, and the contradiction between primary and secondary is unclear, it is often half the effort. In the future work process, I will make a work plan carefully, strengthen the understanding of the purpose, distinguish between primary and secondary contradictions, further improve and refine the work plan and work objectives, and make the project management more smooth and efficient.
