Mei Jinzhong: He is currently the vice president of Zhongyuan Jin Xin. He has 26 years experience in IT industry, including 8 years experience in software product development and management, 8 years experience in project delivery management, 4 years experience in enterprise IT department management and 6 years experience in PMO management. He has accumulated rich practical experience in project management, R&D center construction, operation and maintenance, and department management. During my work in Pactera, I undertook the construction and delivery management of several large projects and customer R&D centers, led a number of company CMMi certifications, and undertook the management of IT system integration projects in the peer-to-peer merger of Pactera and Pactera, which helped the smooth and rapid integration of the two companies. Congratulations on passing the strict examination of authoritative project management institutions and obtaining the qualification of international project management expert PGMP. Please briefly introduce your company, yourself, your work experience and responsibilities.
Mei Jinzhong: My company's name is Zhongyuan Jin Xin. IT is an enterprise that is led by IT technology and serves business development. The company's services are divided into four aspects:
1. Help enterprises to build systems and lay a solid foundation by introducing international standards and methodologies;
2. Improve the maturity of management through the landing service of the system;
3. Obtain industry best practices through planned management and control services;
4. Manage the product ecosystem of the whole life cycle through science and technology to improve productivity.
Because the company has gathered many project management experts. Focusing on the consultation, landing, solidification and optimization of end-to-end service of project management and control, we have established a passionate team. Second, the project managers' alliance: What is your original intention and reason for choosing to study the project management system in the School of Project Management and participate in PgMP certification?
Mei Jinzhong: In the past project management practice, I always felt that many processes in project management could not be covered, and I was trying to make up for them with various management standards and methodologies. I worked hard in many years' practice, and also summarized and created the training course for senior project managers.
After entering the financial project management in Jin Xin, Central Plains, we found that the projects managed by PMO personnel according to PMP ideas encountered many problems and challenges. For example, we need to stand from the customer's point of view. They need strategic vision, revenue thinking and risk management, such as program start-up, program handover and operation and maintenance, which prompted me to have the idea of making a financial program management system.
In the process of communicating with some experts, they mentioned PgMP. I started to look up this information and bought project management standards. I found that this system solved my previous difficulties very well. Therefore, I intend to get the certification first, so as to start the PMO business development of the company, apply what I have learned and improve the project management ability of the team.
Third, the project manager alliance: review the whole PgMP learning experience, please share your PgMP learning experience and feelings. Where do you think your learning value and promotion are?
Mei Jinzhong: The process of learning PgMP is a combination of practice and theory. Through understanding and learning PgMP system, the performance domain of the system and the task of the project manager are defined. For every knowledge point, my mind is constantly reviewing the specific practices of the project set I made before, which makes me know the high consistency between PgMP and my own practices, and I am more convinced of the comprehensiveness and practicability of this system. I am also more interested in knowledge that I have not practiced, and I am eager to absorb PgMP's knowledge.
From learning to getting certified, this process has greatly improved myself. First of all, I have strengthened my confidence by confirming that my previous practice conforms to PgMP system. Second, by learning knowledge that has not been practiced, I have enriched my horizons and improved my theoretical level. The third is to gain social recognition through certification, so that I feel that I know and master most of PgMP's knowledge.
Fourth, the project manager alliance: how to understand the plan? What are the differences and connections between plans and common concepts such as projects, large-scale projects and plans? Is it instructive to distinguish between projects, large projects and project sets in practical work?
Mei Jinzhong: My understanding of a project set is a set of related projects or subprojects to achieve a strategy or goal. The difference between a project set and a project lies in: first, the uncertainty of the project is greater, and second, the attitude and handling method towards the change. A large project is usually a set of projects. Program often refers to a program. Sometimes the programs of a customer or region are managed together, and there is no correlation and time relationship between the programs. This does not mean that this project should be a portfolio.
In practical work, the significance of distinguishing projects, big projects and plans lies in that we should manage them with appropriate life cycles and performance domains, so as to achieve our goals more effectively, increase the possibility of success, avoid many management problems and reduce risks.
5. Project Manager Alliance: What is the core management concept or guiding ideology of project management? What do you think of the concept of project management?
Mei Jinzhong: I understand that the core concept of project management is: through leadership and management of the expectations of project stakeholders, everyone can be mobilized to work hard for the vision of the same project; Through the effectiveness of governance to ensure the consistency of strategy and objectives, through the activities of the program life cycle to land, and then realize the benefits of the program to be recognized and recognized by everyone.
This concept is very consistent with the operation of a company or organization and promotes the development channel of project management profession, that is, from project manager to project manager. Especially, it points out the management direction, gives the implementation strategy and clearly draws the road map for the implementation of the project set.
6. Project Manager Alliance: Please introduce the management process and key points of project management based on your own work experience and PgMP project management standards? How do you understand and appreciate the work of project management in three aspects: strategy, benefit and governance?
Mei Jinzhong: The project set includes five performance areas, which develop in four directions: strategic consistency, revenue delivery, governance and stakeholder pursuit. The performance domain of the life cycle is expanded from the time axis. There are 72 tasks in total, outlining the main activities of a plan.
The work of project strategic consistency is mainly to determine the direction, objectives, interests, expectations of stakeholders, risks, etc. Doing these tasks well can not only ensure the consistency of the strategy, but also mainly reflect the vision of the leadership leading everyone to work together.
Income delivery mainly focuses on the standard, plan, progress, handover and sustainability of each income. Revenue delivery not only makes everyone pay more attention to the final revenue result, but also makes everyone involved in the project feel their contribution and value, which is more inspiring.
The work of governance construction is mainly embodied in establishing a good governance structure, establishing the management standards, methods and tools of the whole project set by using the governance system matched by industries and companies, controlling the progress of the project set through customs review and audit, and continuously collecting and using experiences and lessons to improve and support the project set. To sum it up in the words of teacher EDDM, it is evaluation-evaluation, guidance-guidance, decision-making, monitoring-monitoring.
7. Project Manager Alliance: In the construction of management system and management team, what is the status quo of your projects and plans and the status quo of plan management? How to treat the application prospect of program management in China enterprises? How will the implementation of PMI project management system in China help China enterprises and what difficulties will it have?
Mei Jinzhong: Project management standard is one of the most important standards for providing PMO services in Jin Xin. Therefore, we combine the practical experience of financial business, put the project team management standard into practice, and introduce the international leading system to form the company standard of leading project team PMO. According to this standard, we have established a training and certification system.
In the past two years, the financial industry has been vigorously building advanced IT systems, and is in urgent need of project management talents, which will promote the wide recognition of project management in China, because in IT construction, the financial industry is ahead of all industries and all industries will catch up behind, so the talent gap of project management will become larger and larger.
The project management system helps China enterprises as follows:
1, unify everyone's understanding of project management, because it is a set of international standards widely recognized by practitioners at present.
2. The five performance fields and their activities of the standard can guide the practitioners of the project set to make clear the objectives, plans, task decomposition, monitoring, handover and operation and maintenance of the whole project set, which greatly improves the possibility of success of the project set.
3. Guide the enterprise PMO team to establish a project-based management system. Because this system focuses on strategic consistency, revenue delivery and governance, which is the most concerned aspect of an enterprise, it can better reflect the value of PMO team and extend the ability of PMO team members from project management to enterprise management.
Of course, there are many difficulties in promoting project management system in enterprises, mainly in:
1, there are not many talents and companies that can guide enterprises to formulate project management standards;
2. There is still a lack of industry-oriented project set training courses;
3. There are not many books about procedures in China.
4. Enterprises need many successful cases to accept that the project management system can really bring benefits, but there are not many cases at present. Being able to take the lead in trying in your own enterprise and gradually accumulate successful cases requires people with challenging spirit, which is also lacking in enterprises.
All these determine that the application of the project set system in China enterprises needs a process.
Eight, project managers alliance: please talk about the quality and ability requirements for project managers. Do you think the project manager competency model summarized by PMI meets the needs and reality of enterprises?
Mei Jinzhong: The project set itself is a very complicated project, and the required quality and ability are very comprehensive. There is a long list in the standard, and these requirements are also needed in practice.
It is a very slow process to master the quality and ability requirements in the standard very comprehensively. According to the "28" principle, 20% of our skills cover 80% of our application scenarios, and every industry should sum up these 20% skills, which is conducive to the cultivation of talents and the rapid landing of the project management system in this enterprise or industry.
Zhongyuan Jin Xin will focus on consulting, construction, landing and tool services in the financial industry. We are also constantly summarizing what the 20% skills of this industry are. We will always strive to improve the project management ability of the financial industry through the wide application of project standards in the financial industry, so that our financial customers can realize the expectation that science and technology will lead the business development.
9. Project Manager Alliance: As one of the few senior project managers who have successfully obtained PgMP certificate in China, please talk about your suggestions for the latecomers who plan to participate in PgMP study. Would you please make an evaluation of the entire PgMP training and examination service of the project managers' alliance, including teachers and teaching materials?
Mei Jinzhong: Project management standards are very suitable for project managers' ability improvement and career development. Taking part in training and examination is a transformation process of consciousness change and ability improvement. I think Lin Yong's request is very correct, and I hope the following learners will seriously implement it. Among these requirements, I would like to emphasize the following points:
1, the investment of time should be enough, which includes reading books and doing problems.
2. Each knowledge point is related to one's past practice, which helps to form an interrelated knowledge network in one's mind.
3. For each test center that answers incorrectly, we must clearly find the root of the error and achieve a correct rate of more than 95% according to the teacher's requirements.
I very much recognize the work of the project managers' alliance in training and examination services. I sometimes think about a question, in order to make the training effect better, what can we provide for the trainees who have already received training and assessment? My first thought is to apply the standards to practice and summarize the actual cases of the project team. Can you make it easier for the students behind to link theory with practice? I hope this question and idea will inspire everyone.
"Project Manager Alliance" was jointly established in 20001year by the first batch of international project managers of China Project Management Institute.
