What are the Twelve Commandments?

All tough armies in history have strict discipline and clear core values. Twelve orders stipulate the code of conduct for employees to "order banks to report", that is, twelve disciplines of instruction, action, communication and reporting. These twelve disciplines are as simple and clear as the "three major disciplines and eight attentions" in the army. The purpose of the Twelve Commandments is to establish organizational discipline and cooperative methods, and to turn every employee and manager into a reliable colleague who can communicate and cooperate, be punctual and keep his word.

Twelve commands, everyone can do it, and the rest is how everyone insists on doing it. If all employees, leaders and superiors of an enterprise can abide by the Twelfth Order, the efficiency will be improved by at least 50% and the success probability of the enterprise will be improved by at least 30%.

I. Confirmation instruction

In the process of information transmission, it will be attenuated and interfered by environmental factors. In addition, due to the differences in the understanding ability of the recipients, it is easy to have ambiguity in understanding. If it is passed several times, it is likely that the donkey's lips are not right for the horse's mouth.

1. Confirmation mode of simple task instruction

Simple task, reply "received" as soon as you receive the instruction, and repeat the instruction. "Confirm the instruction" according to the above pattern is equivalent to the default that this is a simple task, and you can finish it in two days at most.

Otherwise, the instruction must be confirmed according to the "Complex Instruction Confirmation Mode".

2. Confirmation mode of complex task instructions

For complex tasks, you should reply "Received" immediately after receiving the instruction, repeat the instruction content and inform the main points of execution and the expected completion time. If you need support (manpower, material resources and financial resources), you should ask for it at the same time.

Second, report in time.

Militarily, there are two shortcuts to defeating the enemy. One is decapitation, which destroys the enemy's headquarters and turns the enemy into a headless fly. One is "battlefield shielding", which cuts off the enemy's communication system, making it impossible for the enemy's information to communicate and instructions to be transmitted. If these two points are achieved, no matter how powerful the enemy is, it will be vulnerable. I believe that every manager will encounter the following phenomena:

A: The lower level encountered difficulties and stagnated in the implementation process, but it was reported to the higher level, and the higher level did not know. In fact, these difficulties are easy for the top management and can be easily solved.

B: The subordinates are led by the process and deviate from the established direction more and more, but the superiors don't know it.

C: One subordinate is repeating another subordinate's mistake, or several subordinates are doing the same thing.

D: The design department designed an advertisement, which took one month to submit. When you get the manuscript, you find that it is not what you want at all, and it is too late to do it again.

E: The subordinates have been working hard, but they have no chance to discuss business with the cooperative company, and you were playing golf with the person in charge of that company yesterday.

All these conditions bode ill for the failure of the enterprise. There are three reasons for these phenomena, either because the information did not form a loop, the agreed things changed, and the relevant person in charge was not reported in time; Either because there is a new situation that has not been reported to the superior in time; Either because the other party's progress was not informed in time.

These situations can be easily solved by the "timely report" rule. Whether it is a return, a report or a notification, we must pay attention to the way.

From the tool point of view, according to the importance and urgency: important and urgent things, telephone calls; It's not urgent, interview.

From the content point of view, we should use flashback to report, first talk about the results, and then talk about the core arguments. Many people like to tell a straightforward story. From Pangu's creation of heaven and earth, three emperors and five emperors to now ... but time is tight. Whoever has so much leisure time and wastes other people's time for no reason is tantamount to killing people for money, what's more, this expression is easy to lose focus. If you "report" for two minutes and have not come to a conclusion, it means that you have not come to a report that the reporting effect has failed.

Third, write your own weekly report.

In Lacarra, every Monday morning before 12:00, every employee must send his weekly report to his immediate superior and copy it to his superior. Years of practice have proved that this is a very effective work habit and management method.

The weekly newspaper is a very good opportunity to "resign oneself to fate". Smart cadres will certainly make good use of the weekly report to let their superiors know about his work, infiltrate his influence, subtly influence their views on themselves and win their support. In addition, Lacarra stipulates that the weekly report should be copied to the superior, which is an excellent channel for superior leaders to notice the work and ability of employees. In my opinion, a cadre who doesn't make good use of the weekly newspaper is at least a cadre who doesn't want to do better, especially those who take a perfunctory attitude towards the weekly newspaper.

Fourth, keep your word.

Doing what you say may be the least controversial one. In an organization, if everyone keeps his promise, the cost of communication with each other will be greatly reduced and mutual support will be greatly strengthened, which will be a very effective and happy group.

But in practice, there is the most dispute about "keeping promises". Often the same thing, the party thinks he kept his promise, but the superior thinks he didn't. Some colleagues think he keeps his promise, while others think he doesn't. The reason for this cognitive difference is very simple, that is, people have different understandings of "keeping promises".

"Doing what you say is an attitude, but also an ability. You need to promise to do things in the right way before you can say what you do: 1 Think it over before you say yes. 2. Leave room for commitment. If you promise, do your best. If you can't do it, you should inform me at the first time.

Fifth, keep on time.

Doing the agreed thing at the agreed time is a trivial matter, but it is a big problem in management. I believe all managers have wasted their breath on this, and even tried to find various methods and design various systems to solve this problem. Punctuality is not a question of whether you can do it, but a question of whether you want to do it. It is both an attitude and an ability. There are several ways to stay punctual:

For example, 1: the default appointment time is more than N- 10 minutes, and it will arrive at 9: 00, 8: 50 or even 8: 40 as planned;

Sixth, solve the problem.

There are two kinds of people in the world, one is willing to ask questions, not willing to solve them, or even unable to solve them; One kind of people will take the initiative to find problems, take the initiative to ponder and solve problems, and naturally think that solving problems is their own responsibility. People who can solve problems can always solve problems;

There are three key steps to solve the problem: 1. Open the road on every mountain and bridge when it meets water. 2. Solve the problem in stages. If you can't solve it, ask for help in time.

Seven, Nissin mail

E-mail and mobile phones have become the most important means of communication in modern office, but what should we pay attention to? The answer is mobile phone and mobile phone mailbox. Nissin mail refers to all mails sent to you, and you can't reply within 24 hours after the sender sends them. The implication is that the mobile phone must be turned on 24 hours a day, except on the plane (passengers can keep the mobile phone turned on when many planes are gradually open to flight), and they should always check the work information such as email and WeChat and reply in time.

Nissin mail is not only a requirement for mail, but also a requirement for employees' working status.

Eight. Meeting minutes

Meeting is the normal state of enterprise work. Everyone spends a lot of time in meetings every day, but do these meetings really have the expected effect? If not, it will be a huge waste of time for all participants.

In fact, it is not difficult to have a good meeting. There are two cores: a good meeting chair and a good meeting record.

Nine, write a memorandum

Memo is a very standard work habit in Europe and America. It has been popular for hundreds of years, but it is not widely used in enterprises in China. Lacarra put it forward as one of the twelve laws and a discipline, hoping that employees can play the role of memos as an effective management tool.

Memos written to superiors, peers or partners are, in principle, sent to directly corresponding posts and copied to superiors and departments or individuals who should know the contents of the memos.

Ten, three summary

In Lacarra, "Three Summations" is a discipline. From the company's big three-year strategic planning to how to answer customer service calls, three articles are required to make it clear.

Three summaries are not the most important three points, but the three points that make everything clear. This is a magic weapon to train everyone's ability to summarize, summarize and refine. If you can't say anything clearly in three sentences, it means you haven't thought clearly.

XI。 A one-page report

A one-page report and three abstracts have similar effects. In principle, a one-page report shall not exceed 1500 words, and flashback shall be adopted. Draw a conclusion first, then give a reason. Finally, suggestions for action should be given, and all the demonstration processes and materials should be reported as attachments.

Such a report is concise, meaningful and useful, and has constructive suggestions for follow-up actions. There are three steps to writing a one-page report: 1. Think carefully before writing, 2. Determine the structure, 3. Determine the writing style, and finally complete the report with no more than 1500 words in a limited page.

Twelve. statistical analysis

There are usually two ways to describe a thing: qualitative or quantitative. The former is usually described by various adjectives, while the latter is usually described by numbers. The core of statistical analysis is to speak with numbers and do quantitative analysis.

Statistics is to summarize, classify and sort out the data, usually in the form of charts, analyze the data, find out the differences and reasons, draw conclusions and provide basis for decision-making; Its four most valuable dimensions are: comparison with itself, comparison with brother departments, comparison with peers and comparison with ultimate goal.

We must be good at using statistical analysis. Nothing can stand statistical analysis. When we do statistical analysis, all kinds of problems will be exposed. The better the statistical analysis, the clearer the grasp of the facts and the more basis for decision-making.

The Twelve Commandments are not mysterious things, but work disciplines that need to be observed by both sides. The only effect is that they can greatly improve work efficiency, greatly reduce work conflicts, greatly reduce communication costs, make everyone more relaxed and have better results.
